Yeah, i know those sketches and i remember they are from GW. Your job is nice, there is no problem. I just don't like how the figs looks like, but it's clearly not a critic of your stuff.

I haven't read very much of the fluff... I just remember a few bits that are interesting and used that as a starting point:

1. Rock people.
2. Traded their Ion technology to the T'au.
3. Technologically advanced.
4. Use drones and don't tend to visit the battlefield in great numbers.

That is enough of a framework to start with. Then it is just a case of adding a bit of padding. In this case, I felt that the leader of a squad would be quite 'lordly' and wouldn't want to pilot any of the drones... he'd just want to tell someone to do it for him. I thought that a younger Demiurg as a controller would mean that his/her reactions would be faster and they would be more suitable for taking orders. With a high drone count, there would be a need for a higher ratio of mechanics so it made sense for one to be in each unit.

With that in mind, I started thinking about the larger organisation. With each squad of troopers/drones having a self contained command and support structure, they could represent a household (like a knight and his retainers) or a few of them could. If a single squad represents a household (the lord of the household sends a single squad to do his work for him) then there would be no need for a command squad/unit. If there were a group of squads from the same household, then there may be a need to create a higher command squad/unit (this could be a mech/titan or something like that... with the lord safely tucked away inside).

Because my focus is on the Demiurg troopers at the moment, I haven't really thought too much about the drones (apart from the Ghar walkers) but the same logic will follow into that area.

1. There will be heavy drones.
2. There will be ground and aerial drones.
3. There will be a mix of combat, shield and spotter/targeter drones in each unit.
4. Aerial combat drones will have an aerial command vehicle (with Demiurg on board).
5. All drone squads will have a similar make up (Demiurg leaders, combat drones, shield drones and spotter/targetter drones).

So I have started with the building blocks and am slowly building up MY ideas of what I want the army to be like. I am NOT basing this on any codex and it won't be a playable army... it will just be one to look nice (hopefully).

This is a fun plan, Inso.

I've never been much enamored of the very specific 40k fluff - I like the atmosphere myself. So I'm a big fan of your picking elements that inspire and building based on that.

I am very lucky because I don't game. That means I can pick and choose what I want and make up fluff as I go along :) . I try to give an army a theme though... and it has to be 'fluffy' but also have a distinct organisation and logic behind it. For example, i wouldn't have an army of assault troops without some form of support. You've always got to look after the little guys :) .
